I thought I knew how to pick a manufacturing process. Then I audited our 2023 spending.
When you're a procurement manager for a 30-person med-tech startup, every dollar counts. For the past six years, I've tracked every invoice — over $180,000 in cumulative spending on prototypes and low-volume parts. I've compared quotes from 8+ vendors, documented every hidden fee, and built a cost calculator that saved us 17% of our annual budget.
But here's the thing: I keep seeing the same mistake. Engineers and founders look at the per-unit price and pick the cheaper option. They think they've saved money. Then the reprint costs, the rush fees, the missed deadlines — it all adds up. I've been there. I've made that mistake. Let me show you what I wish I'd known from day one.
The surface problem: per-unit pricing is a trap
A typical scenario: you need 50 precision parts for a functional prototype. You get quotes:
- CNC machining: $85/part (includes material, setup $200)
- SLA 3D printing (Formlabs): $35/part (no setup fee)
The decision seems obvious, right? $35 vs $85. But I've learned that the cheapest per-unit price often hides the most expensive total cost.
For example, one of my early projects: we went with the $35 SLA option. The parts printed beautifully. But they needed post-processing — sanding, priming, painting — that added $12/part and a week of labor. The final cost? $47/part. Still cheaper than CNC. Except the dimensional tolerance was ±0.3mm, and our assembly required ±0.1mm. We had to reprint with a different orientation. Total cost after reprint: $82/part. Almost identical to CNC, but we lost two weeks.
See the trap? The surface problem is that we only looked at the first number.
The deeper cause: four hidden costs nobody talks about
After analyzing 200+ orders, I found four categories that consistently blow budgets:
1. Setup and programming. CNC shops charge $100–$400 for setup. 3D printing services rarely charge setup, but they charge for support removal and surface finishing. In 2024, I compared quotes for a $4,200 annual contract where one vendor charged $150 setup per order — that added $1,800 over the year. I missed it because the per-unit price was low.
2. Post-processing. For 3D printed parts, post-processing can add 20–50% to the cost. For CNC, deburring and surface treatment add 10–30%. The quote never includes this unless you ask. I once paid $450 in 'finishing' fees that the sales rep described as 'complimentary.' They weren't.
3. Tolerances and failures. SLA 3D printers like the Formlabs Form 3/4 can achieve ±0.15mm or better with careful orientation. But if you need GD&T critical dimensions, CNC is the safer bet. I've had to reprint parts because I didn't account for shrinkage in the design — costing $1,200 in material and time. The 'cheap' option only looks cheap if it works the first time.
4. Lead time risk. Standard CNC lead time is 5–10 business days. 3D printing can be 2–4 days. But if the part fails, the 3D printing reprint is faster. The real cost of a missed deadline? For us, a delayed product launch cost roughly $8,000 per week. I started factoring in 'time value of money' into every quote.
The cost of not solving this: a real example
In Q2 2024, we had a rush order for 200 medical device enclosures. The engineering team wanted CNC for 'quality.' The quote: $28/part, plus $500 setup, delivered in 10 days. I pushed for a Formlabs Fuse 1 SLS quote: $19/part, no setup, delivered in 4 days. We went with SLS. Parts arrived on time. Surface finish was rougher, but after tumbling and coating ($6/part), total was $25/part. We saved $600 and got the product to market two weeks early. That 'quality' argument was a perception, not a cost reality.
On the other hand, I've had CNC parts that were perfect the first time and 3D printed parts that needed three iterations. The lesson: there's no universal right answer. The only right approach is to calculate total cost of ownership for your specific part, volume, tolerance, and timeline.
My framework for small-batch decisions
I built a simple spreadsheet after getting burned twice. Here's the short version:
- List all cost components: base price, setup, finishing, shipping, rush premium, risk of reprint (estimated probability × reprint cost).
- Include time cost: how much does a one-week delay cost your business? Multiply by the risk.
- Compare apples to apples: get quotes for the same tolerance and surface finish, not just the geometry.
- Test small first: for any new vendor or process, order 3–5 parts before committing to 200. That $200 trial saved us from a $10,000 mistake last year.
This pricing was accurate as of Q1 2025. The 3D printing market changes fast — verify current rates from your vendors. I've only worked with domestic suppliers and mid-range volumes (50–500 parts). If you're doing high-volume production or working internationally, your experience may differ.
